When and How to Say No to a Client

Agencies are built on saying yes. But an agency that never says no ends up overworked, underpaid and delivering mediocre results. Knowing when to decline, and how, is a core business skill.

When no is the right answer

  • The request is outside your expertise and you cannot deliver it well, even with a partner.
  • It conflicts with the agreed scope and the client expects it for free.
  • The timeline is unrealistic and rushing would compromise quality.
  • It would harm the client, such as tactics that break platform rules or law.
  • It clashes with your values or would damage your reputation.
  • The team is at capacity and taking it on would hurt existing clients.

How to say no well

Acknowledge the request. Show that you understand why it matters to them.

Explain briefly. Give a clear reason without long justifications.

Offer an alternative. A different timeline, a smaller version, a paid add-on or a referral.

Keep it in writing. Follow up any call with a short summary.

For example: "We would love to help with the campaign launch. To do it properly, we need three weeks rather than one. We can either move the launch date or start with a smaller first phase next week. Which works better for you?"

Saying no to new business

Not every prospect is a good fit. Turn down clients whose budget, expectations or values do not match. A polite no now is better than a painful exit in six months.

Turning no into yes with a partner

Many requests agencies decline are simply about capacity or specialist skills. A white-label partner lets you say yes to more of the right work without overloading your team.
