Using AI Responsibly in Agency Work: A Practical Framework

AI tools can save an agency hours every week. They can also put a client's reputation at risk in a single afternoon. The difference rarely comes down to which tool you use. It comes down to the rules you set around it.

This framework is the one we recommend to partner agencies. It is deliberately simple, so it actually gets followed.

1. Decide what AI is allowed to touch

Start with a short written policy that sorts tasks into three groups:

  • Green: research summaries, first-draft outlines, keyword clustering, alt-text suggestions, internal notes.
  • Amber: client-facing copy, ad variations, image generation. Allowed, but always reviewed by a specialist before it leaves the building.
  • Red: anything involving personal data, legal or medical claims, pricing promises, or confidential client strategy pasted into public tools.

A one-page policy beats a forty-page one nobody reads.

2. Protect client data first

For agencies working in the DACH region, data protection is not optional. Check where each tool processes and stores data, whether inputs are used for model training, and whether a data processing agreement is available. If the answer to any of these is unclear, treat the tool as red for client data.

3. Check outputs for bias and accuracy

Generative models repeat patterns from their training data. That can mean stereotyped imagery, one-sided language or confident statements that are simply wrong. Build two checks into every amber task:

  • Fact check: every claim, figure and name is verified against a primary source.
  • Representation check: imagery and examples are reviewed for who is shown, who is missing and how they are portrayed.

4. Be open with clients

Clients do not need a disclaimer on every deliverable, but they deserve to know how their work is produced. Explain where AI speeds things up and where people make the decisions. Most clients are reassured, not alarmed, when they see a clear process.

5. Keep a human accountable

Every deliverable should have a named person who signed it off. AI can draft. It cannot be responsible. That single rule prevents most of the problems agencies run into.

6. Review the policy regularly

Tools change quickly. Put a quarterly review in the calendar to retire tools you no longer trust, add new ones and update the green, amber and red lists.
